An ordering funnel is simply the path a guest follows from deciding to eat with you to knowing their request has been received. In a restaurant, the path is rarely a straight line. A host seats the party, someone asks about a dish, a phone is passed around, an item is unavailable, a server steps in, and the kitchen needs a clear ticket. Auditing the journey makes those handoffs visible.

Map the journey in plain language

Draw the current path from the guest’s perspective. Do not begin with software screens or team roles. Begin with moments the guest can notice: arrival, seating, finding the menu, understanding options, choosing, placing the order, receiving acknowledgement, and getting support if something changes.

Walk one route at a time. A dine-in QR flow, staff-taken order, takeaway counter order, and group table can each have different failure points. Naming the route prevents you from using one observation to draw a conclusion about every guest.

Observe real service without directing it

Choose a few representative periods: a calm weekday, a normal lunch or dinner, and a peak window. Let the team work as usual. One observer can note the time and event without recording personal guest data. The goal is to see recurring friction, not to judge individual staff members.

Record observable facts:

  • A guest asks where to find the menu.
  • A code does not scan on the first try.
  • A server explains the same modifier to several tables.
  • An order reaches the kitchen with unclear instructions.
  • A guest asks whether payment or confirmation is complete.

Avoid turning guesses into facts. “Guests dislike QR menus” is an interpretation. “Six of twelve observed tables asked for a printed menu before browsing” is a signal worth investigating. If a digital flow is involved, compare the observations with guest ordering in the browser, no app and your own device tests.

Look for friction at handoffs

Most ordering delays happen when information changes hands. The guest tells the server about a preference, the server enters it, the kitchen reads it, and a runner needs to find the right table. A polished menu cannot compensate for a vague handoff.

Review each handoff using three questions:

  1. What information must move forward?
  2. Who can see it next, and when?
  3. What happens when that information is missing or needs clarification?

For example, a modifier might require a constrained option instead of a free-text note. A table number may need to be visible to the runner. An unavailable item may need a clear fallback so staff do not promise a substitute before the kitchen agrees. Prioritise one problem at a time

Treat staff help as part of the intended experience, not as a system failure. Some guests will prefer conversation, and some tables have access needs or group dynamics that make self-service less convenient.

Run the audit checklist every month

Use a short, repeatable review rather than a one-off workshop:

  • Observe at least one normal and one busy service window.
  • Map each active ordering route separately.
  • Record facts, timestamps, and handoffs—not personal assumptions.
  • Ask the floor and kitchen teams what causes repeated rework.
  • Choose one or two changes with a named owner.
  • Test the revised journey from a guest device and at a real table.
  • Review whether the change reduced the original friction.

The best ordering journey is rarely the most automated one. It is the one that lets guests move confidently, lets staff step in gracefully, and gives the kitchen information it can act on.
